Nine Green Or Nothing Ships
A shot is not finished when it looks good. It is finished when all 9 benchmarks pass, and the timeline takes nothing else.
Nine Checks And One Verdict
The gate is not a taste test. It is 9 benchmarks run against every still, and each 1 returns pass or fail. No partial credit. A shot at 8 of 9 is not mostly right. It is a shot that stops the film. Identity. Lens. Light. Location. Look. Anti-AI. Continuity across the 13 numbered rules. Impact. Grade. Run them in that order, because the cheap checks catch the expensive mistakes. The first 2 hold most of the pain. Identity covers the face, the ethnicity, the skin, the hair and the wardrobe, and it does not stop at the collar. Lens means 1 focal length locked per beat group and never mixed on 1 subject, because 2 lenses on 1 face read as 2 people to the eye even when nobody can say why. The reason the protocol is hard rather than soft is arithmetic. A broken still becomes a broken video. 24 frames a second, for as long as the clip runs, of a mistake you already saw and shipped anyway. The still is the fix. It is always cheaper to fix the still. The numbers behind it are not vague either. 90 is the floor for a still or a shot. 95 is the floor for the writing. 100 is the ceiling nobody reaches and everybody aims at.
The Identity Block Extends To The Body
A face is the first thing people notice and the second thing that breaks. The body goes first. Define it once, exactly. Height, build, skin, proportions, and the shape of every part the film will show. Write it down in 1 identity block and paste that block into every prompt in the set. A body that shifts between shots, a different waist, a different shoulder width, a different chest, breaks a film harder than a shifted face, because an audience forgives a face they cannot study and never forgives a body that changes size between 2 cuts of the same scene. 1 body, 1 block, pasted everywhere. That is the whole rule. Then the set-wide pass. A shot can be correct alone and wrong in the set, so every still runs the 9 benchmarks against itself and then against every other still in the film. Drift does not live inside 1 shot. It lives in the gaps between 13 shots that were each approved on their own, and the 13 numbered rules R1 through R13 exist to hold those gaps shut.
Hands Stay Out, Faces Stay Short
Hands are the first thing the model breaks and the most common reason a beautiful frame gets thrown away. Extra fingers. Fused fingers. A thumb in the wrong place. So hands stay soft-focused, obscured or out of frame, and never a tight close-up. Not 1. Faces are the second problem and the fix is counterintuitive. The model re-invents the face on every frame it renders, so the longer a face close-up holds, the further the face drifts. Keep them short, 1 to 3 seconds each, and put something across the face. Partial shadow. A strand of hair. A shoulder. Occlusion is not a style choice. It is how a face survives the cut. Half a face in shadow reads as the same person 20 times in a row. A full face in flat light reads as a different person every time. Both rules cost nothing to follow and cost a re-render to ignore. 24 frames a second is a long time to be wrong.
Light That Could Exist In That Place
Every light in the frame has to be a light that could be in the room. A west window cannot light a room with no windows. A night scene cannot carry hard noon daylight. The eye checks this before the brain does, and when it fails, the shot reads as fake in a way nobody can name. So name the source, name the direction, and lock the colour temperature per scene. The same key direction on every shot inside that scene. The same figure in Kelvin on every shot inside that scene. A room at 3200 Kelvin stays at 3200 Kelvin until the scene ends, and the next scene gets its own number rather than an inherited 1. Then define the place properly. Not a room. Which room, which window, what light gets in, what time of day. Thin location notes are how a set drifts into 3 different rooms that were written as 1. Light, air, skin and wardrobe also belong to the same climate. Warm key, cold breath, summer skin and a wool coat is 4 decisions fighting each other inside 1 frame. The gate catches it on the still, where it costs an afternoon instead of a shoot. Write the figure down and never guess it. 5600 Kelvin for open daylight, 3200 Kelvin for a tungsten room, and the same figure on every shot inside the scene it belongs to.
A broken still becomes a broken video. The still is the fix.
Render, Gate, Log, Rebuild, Stamp
The protocol is 5 lines long and it only works if nobody skips line 3. Render the still. Run all 9 benchmarks against it and against the set. On any fail, log the benchmark number and the exact drift, then re-render with the same identity block and a tighter prompt, and run the gate again. On all 9 green, stamp the shot and move it to the timeline. Video fires only when the whole film is green. The log line is the part people drop. A fail without a name is a fail you meet again in 3 days with the same confused expression. Identity drift in the hands. Light 1 step off in temperature. A cut across the 180 degree line. Name it and the next render fixes it. The 13 continuity rules are only checkable when the drift has a name, and the 180 degree line is the 1 that breaks the moment 2 shots are designed on different days. Green means earned, not liked. A film with 1 red shot is a broken film, however good the other 8 look, and the 9 checks exist because the person watching will never tell you which shot failed. They will just stop believing the film.
What The Shot Does To The Audience
Every shot answers 1 question. What does this do to the audience, and which drive does it serve? There are 3 drives and every shot serves at least 1. Emotion, where the audience feels something. Anticipation, where the audience waits for the answer the next shot gives. Inner struggle, where the audience sees the gap between wanting and doing. The detail rule sits under all 3. If the camera lands on a detail, that detail carries the meaning of the shot. A detail with no job is decoration, and decoration is the enemy. If you cannot say why it is in frame, cut it. A shot that only looks pretty fails the benchmark. So does a shot that repeats the previous shot's information, and so does a held detail that does nothing at all. All 3 go back for redesign rather than for another take, because the still is where a film is decided. Built companies across 12 countries. Restructured a industrial group. Deployed 210 energy systems across Africa and Asia. Took a company through a Frankfurt IPO. 16 years of field work from rural Nigeria to Fukushima. Entrade built 200 wood-gasification machines across the UK and Europe. Signed a personal guarantee on a company that folded on Christmas Day 2008, and lost savings in the 2013 Cyprus bail-in. 393 pages in paperback and Kindle, published 8 April 2026. Not 1 of those shipped on taste. Every 1 of them ran a gate first, and the gate was the only reason any of them reached the end. The probability that a set with 1 unbroken benchmark reads clean on the timeline is close to 0. The probability that the still costs less to fix than the video is close to 1. Most people price both at 0, then pay the difference in the edit, on the night the film is due. Green or nothing. Run the 9, stamp the green, and the timeline gets only what already earned its place. A film is not a collection of good frames. It is a set with no weak 1 left in it.
No partial credit. A shot is green or it does not ship.
